A rollout across 10 or 100 sites fails on details, not technology: a locked comms room, kit delivered to the wrong address, an engineer without the right adapter. This checklist covers what to settle before, during and after each wave.
Before you start
- Site list with addresses, access hours, contacts and any induction rules.
- Kit list per site, delivery addresses and who receives it.
- Method of procedure: steps, tests and sign-off for one site.
- Change windows agreed with each site (often nights or weekends for stores).
- Escalation contacts on both sides for every wave.
Pilot site
- Run one site end to end and time every step.
- Update the procedure with what went wrong.
- Confirm the report format with the client before scaling.
Site readiness (48 hours before each visit)
- Kit delivered and checked against the list.
- Access confirmed for the date and time.
- Power, network ports and rack space available.
- Engineer briefed, with tools, adapters and the procedure.
Wave delivery
- Sites grouped by region to cut travel.
- Shared tracker updated the same day: completed, failed, revisit needed.
- Failed sites rebooked within the wave, not at the end.
Close-out
- Photos, serials and sign-off per site.
- Old equipment collected, wiped and recycled with certificates through IT asset disposition.
- Final report: sites completed, issues and lessons for the next wave.
Common rollout problems and how to avoid them
| Problem | Prevention |
|---|---|
| Kit arrives late or at the wrong site | Delivery confirmed against the kit list 48 hours before each visit |
| Engineer cannot get in | Access, contact and induction confirmed for the exact date and time |
| Sites take longer than planned | Timings taken from the pilot site, with buffer in each wave |
| Failed sites pile up at the end | Revisits booked within the same wave |
| Client cannot see progress | Shared tracker updated the same day, with photos per site |
Moves and changes after go-live are covered by IMAC services, and store programmes by retail and EPoS field services.
